Operating by Design

Operating consultancy for growing companies

We build the operating systems behind high-performing companies.

We help founders, CEOs and leadership teams turn strategy into consistent execution. We implement the management system (priorities, goals, metrics, owners and a rhythm of meetings) that lets a company grow with clarity, accountability and predictability.

Who we work with

The company grew faster than the way it is run

It is almost always the same story. Revenue and headcount went up, and the way decisions get made stayed where it was when everyone sat in the same room. Nobody had time to replace it.

  • 01
Every important decision still goes through the founder, and the founder has become the bottleneck.
  • 02
Things get agreed in a meeting and, two weeks later, nobody is quite sure who owns them.
  • 03
Everything is a priority, so the team spreads itself across too many fronts at once.
  • 04
There is a strategy. It lives in a deck, not in what people do on Monday morning.
  • 05
Teams pull in different directions, each convinced it is working on what matters most.
  • 06
Leadership meetings run long, end without decisions, and nobody looks at the same numbers.

None of this is a people problem or a strategy problem. It is a missing operating system.

How we help

A management system the company actually runs on

Not another framework on a slide. Three things every company that executes well has in place, built into the way your team already works.

Priority 1Priority 2Priority 3CMTFRTCadenceWeeklyMonthlyQuarterly
Priorities, owners and cadence

01

Clarity

A short list of priorities, written down, with goals and metrics everyone can see. People know what matters this quarter and what can wait.

02

Accountability

Every priority and every number has one owner. Commitments are tracked in the open, so follow-up no longer depends on the founder chasing people.

03

Rhythm

A weekly, monthly and quarterly cadence of meetings and reviews. Problems surface early, decisions get made, and the plan is adjusted on schedule rather than in a crisis.

Our approach

Assess, align, design, implement, embed, improve

The same six steps on every project. The first three make sure we build the right thing. The last three make sure it gets used.

  1. 01

    Assess

  2. 02

    Align

  3. 03

    Design

  4. 04

    Implement

  5. 05

    Embed

  6. 06

    Improve

Most consultancies stop at the recommendation. Implementation and embedding are where we spend most of our time: running the first meetings with you, setting up the tools, and staying until the routines hold without us.

What changes

What we aim to leave behind

We do not promise results. We show what a quarter looks like once the system runs, and we work towards a company that the leadership team can see has changed.

  • A founder who is no longer needed in every decision
  • A short list of priorities the whole leadership team can name
  • A clear owner for every goal, metric and commitment
  • Leadership meetings that end with decisions and next steps
  • A small set of KPIs reviewed on a fixed rhythm
  • A plan the company adjusts every quarter without starting again
One quarter on the system
  • 13weekly leadership meetings held this quarter, of 13
  • 9/9key results with an owner and an up-to-date number
  • 4 ddays to close a leadership decision, down from 19

Who we are

Built by people who have worked on the inside

Most execution problems are not caused by a bad strategy. They come from the absence of a few simple routines: who decides, who owns, what gets reviewed and when.

We build those routines with your team and run them alongside you until they are working: tools set up, meetings running, and someone inside the company owning the system.

We are deliberately small. The people you meet in the first conversation are the people who do the work. There is no team of analysts behind the proposal.

Co-founder · Strategy, Operations & Execution

Francisco spent his career inside growing companies, not advising them from outside. He was the first employee at Onport and left as COO, after the company grew from around €100k to €2.5M in annual revenue and was acquired by Farfetch. At the Rovo and Assembly group, as SVP of Revenue & Operations, he led more than forty people across functions and built the commercial structure from scratch. His focus is strategy, operations, execution and scaling.

Co-founder · Leadership, People & Change

Ana has spent the last years building and improving the people management foundations of growing companies, working closely with leadership teams through change, growth and professionalisation. Her approach centres on implementation and adoption: making sure new ways of working are actually taken up by the people who have to use them. Her focus is leadership, people, performance and change.

One of us brings strategy, operations and the numbers. The other brings leadership, people and the change that makes a system last. We work as equal partners on every project.
